The challenge
Sokoni ran on WhatsApp. Orders arrived as screenshots, stock was tracked in a shared spreadsheet, and roughly one order in six was lost or duplicated. Growth had stalled because every new seller added coordination work no system was absorbing.
What we built
We built a multi-vendor marketplace with seller onboarding, live inventory, M-Pesa STK push checkout and automated commission payouts. Delivery assignment moved from phone calls to a rider dispatch board with live tracking.
How we approached it
- 1Two-week discovery mapping the existing WhatsApp order flow end to end
- 2Vendor portal with self-service catalogue, pricing and stock control
- 3Daraja API integration with callback validation and automatic reconciliation
- 4Rider dispatch board with zone-based delivery pricing
- 5Phased rollout: 20 pilot sellers, then the full catalogue over six weeks
We went from losing orders every week to not losing any. The vendors onboard themselves now, which is the part I still cannot believe.
